The Thing Everyone Gets Wrong About SEO

There is a consultant in Berlin who specialises in helping businesses understand why their marketing is failing. She tells a particular story with great regularity. A business owner comes to her. They have hired three different SEO firms over the past two years. They have paid a fortune. Their rankings have improved. Their traffic has gone up. And their revenue has stayed exactly the same. ‘Why?’ the owner asks, genuinely baffled. ‘Is SEO just a scam?’ She smiles and asks them one question: ‘How many of those new visitors are actually your ideal customer?’

This is where the misconception begins. Most businesses think that when they hire search engine optimisation services, they are buying visitors. More views. More clicks. More eyeballs on their website. But that is not what they are actually buying. What they should be buying is a better understanding of their customers. And a strategy aligned with that understanding. The difference is counterintuitive, and it explains why so many businesses succeed with SEO and so many fail.

The Visitor Problem

Here is the thing: anyone can get you more visitors. Really. A mediocre SEO service can rank you for random keywords that bring traffic but do not matter to your business. A paid ads agency can throw money at broad targeting and generate click volume. What is hard — genuinely difficult — is understanding which visitors actually matter, and then building a strategy to attract those specific people.

The business owner with the three failed SEO services was getting visitors. Lots of them. But they were the wrong visitors. People who ranked his website in their searches but would never buy his product. The SEO services were not wrong about what they did. They ranked him. They just were not asking the right question first, which is: which visitors would actually value what this business does?

Why This Matters More Than Rankings

The second misconception is that rankings are what matter. They are not. Visitors are not what matter either. What matters is conversion. A business owner would rather have ten visitors who all buy from them than a thousand visitors who do nothing. But many SEO services optimise for traffic without asking whether that traffic converts.

This is partly because traffic is easy to measure and prove. Conversions are harder. They depend on your sales process, your pricing, your product, your messaging — variables that live outside the SEO service’s control. So they focus on what they can control: rankings. Which brings traffic. Which looks good on a report. But which might not move the needle on what actually matters: your revenue.

The Right Question To Ask

Before you hire a service, ask them this: ‘How will you know if your work was successful?’ Not ‘what metrics will you track.’ But ‘what will prove that this was worth paying you?’ A good service will answer in terms of your business outcome. Revenue. Qualified leads. Appointments booked. Something that matters to you. A service that answers in terms of rankings or traffic is not focused on solving your actual problem.

Then ask them: ‘How will you make sure you are targeting the right customers, not just any customers?’ This is the question that separates a strategic service from a transactional one. A transactional service is content to rank you. A strategic service wants to make sure those rankings bring the right people.

The Counterintuitive Answer

The counterintuitive truth is this: the best SEO work often results in fewer visitors. Not more. Because you are filtering out the people who do not matter and focusing entirely on the people who do. You are ranking for specific, intent-rich keywords instead of broad vanity keywords. You are building content that converts instead of content that just attracts. Your traffic number might go down. Your business results will go up. And that, in the end, is the only metric that matters.
